Why most Indian B2B companies choose the wrong agency

Choosing a B2B marketing agency is one of the highest-stakes vendor decisions an Indian B2B company makes — and most companies make it on the wrong criteria.

The typical selection process: call 3–4 agencies, receive proposals, choose the one with the best presentation or the lowest price. The problem is that B2B marketing takes 3–6 months to produce meaningful results. By the time you know whether the agency was right, you have already paid for 3–6 months of retainer, lost time you cannot recover, and possibly burned through your best prospects with poor outreach.

The companies that choose well ask fundamentally different questions — questions that reveal execution capability, ICP thinking, and honest expectations — before they sign anything.

The 8 questions to ask before signing

Do you have experience in my specific industry — not just B2B generally?

B2B marketing for auto ancillary manufacturers is different from B2B marketing for food exporters. The buyer personas, the certification requirements, the LinkedIn vs email mix, the trade show calendar — all different. An agency that cannot name specific clients and outcomes from your industry is learning on your retainer.

Good answer: "We work with [specific company types in your sector]. Here is what we found about how [specific buyer type] evaluates suppliers, and here is how our approach accounts for that."

Red flag answer: "We work with all kinds of B2B companies." This means they have no sector expertise — they are applying generic marketing to your specific sales challenge.

What does Month 1, Month 3, and Month 6 look like — specifically?

Ask for a concrete month-by-month breakdown: what happens, what is delivered, and what results to expect at each stage. Vague answers reveal an agency that has activities but no structured program. Specific answers reveal one that has run this before.

Good answer: "Month 1 is ICP definition and infrastructure. Month 2 outreach begins. First meetings typically appear in Month 3. By Month 6, compounding pipeline across outbound and early inbound."

Red flag answer: "We will start building your brand and generating leads from Day 1." No structured program has meetings from Day 1; anyone who says so does not understand B2B pipeline development.

Who will actually work on my account — and who will I speak with weekly?

Many agencies sell you on a senior founder, then hand your account to a junior executive. Ask specifically: who manages my account day-to-day? Who writes the copy? Who builds the contact lists? How often do I speak with the strategic decision-maker?

Good answer: Named people for named functions, a defined communication cadence, clear escalation path to the senior person who understands your business.

Red flag answer: Vague answers about "our team" without named individuals or roles. You will be managed by whoever is available when your founder is busy.

Can you show me a case study — not a testimonial, a case study — from a similar client?

A testimonial quote is easy to get. A case study — with a named client, a starting situation, a specific program, and a measurable outcome — requires having actually produced results worth documenting. An agency without case studies either has not produced results or lacks the confidence to share them.

Good answer: Named case study, clear before and after, measurable outcome (even if directional rather than specific), client willing to take a reference call.

Red flag answer: "Our clients prefer confidentiality." This is sometimes true — but ask for at least one anonymised case study with industry, situation, and outcome. Zero case studies means zero track record.

How do you define my ICP — and can you show me the process?

ICP (Ideal Customer Profile) definition is the foundation of all effective B2B marketing. Ask how the agency defines your ICP — what questions they ask, how they validate against market data, and how the ICP drives every downstream decision. An agency that skips ICP definition is running generic campaigns.

Good answer: A structured ICP process — industry at sub-sector level, revenue range, geography, buying triggers, job titles, validation against your existing best clients.

Red flag answer: "Your target market is B2B companies in India that need marketing." This is not an ICP. This is the whole market.

What metrics do you report — and what does the weekly report actually show?

Bad agencies report activities — posts published, emails sent, impressions generated. Good agencies report pipeline — meetings booked, pipeline value, conversion rates. Ask what you will see in the report and who presents it.

Good answer: Pipeline dashboard with meetings booked, leads by source, pipeline value, conversion rates. A named person who presents and interprets the data weekly.

Red flag answer: "We will send you monthly reports on your social media performance." Social media performance is not pipeline. If an agency leads with engagement metrics, they are not pipeline-focused.

What do you not do — and if results are below expectations at Month 3, what happens?

An agency that claims to do everything brilliantly does nothing particularly well. Ask what they do not do and who they recommend instead. Also ask their response to underperformance — a good agency has a clear diagnosis-and-optimise process; a bad one deflects.

Good answer: Clear scope limitations, a named optimisation process, an honest conversation about what "not working" looks like and how they diagnose it.

Red flag answer: "We guarantee results" or "it just takes time, trust the process." Neither is acceptable. Results must be measurable and a structured response to underperformance must exist.

What is the minimum commitment — and what do I own when I leave?

B2B marketing takes 3–6 months to produce meaningful results. Any agency offering month-to-month contracts either lacks confidence in their program or takes on every client indiscriminately. The standard commitment for a serious program is 6–12 months. Understand exit terms before you are in them.

Good answer: 6-month minimum with clear exit terms, full data portability (contact lists, CRM data, content), and a defined off-boarding process.

Red flag answer: Lock-in clauses with no data portability, or contracts where the agency owns the contact database they built on your budget. Your data is your pipeline — it must belong to you.
